What we do

Advisory that is answerable to an operating business.

HAGRO runs one consultancy practice and four operating divisions. The consultancy leads client engagement. The divisions supply the evidence, the field access and the delivery muscle that most advisory firms have to subcontract.

Practice one

Food systems and value chain advisory

Our core practice. We take a commodity, a geography and a question, and we come back with an answer a board or a funder can act on. The work is grounded in primary data and in what the chain actually costs to operate, because we operate in it.

Typical assignments run from six weeks to six months.

  • Sub sector and value chain studies across crops, dairy, livestock, poultry, horticulture and aquaculture

  • Feasibility studies and business cases for processing, aggregation and cold chain investment

Practice two

Programme design and delivery

We do not stop at recommendations. HAGRO takes delivery contracts, and we are structured to take them: field teams, county relationships, aggregation infrastructure and a farmer network that already exists on the day the contract is signed.

This is the practice that makes us useful to a consortium. A prime bidding a multi year programme needs someone who can actually be in Kakamega on Monday.

  • Component design for donor and government financed agriculture programmes
  • Farmer mobilisation, group formation and producer organisation strengthening
  • Aggregation and market linkage models, including contract farming structures
  • Extension and training delivery, including curriculum design

Practice three

Farmer data, monitoring and evaluation

The scarcest thing in East African agriculture is not opinion. It is farm level data that somebody can stand behind. HAGRO collects it directly, from farmers who know us, with consent recorded for the specific use.

Our documentary practice has spent years publishing real farm income and cost figures on camera. That discipline carries into every dataset we deliver.

  • Baseline, midline and endline surveys
  • Farm level enterprise budgets, gross margins and cost of production analysis
  • Quantitative and qualitative field research, including enumeration, sampling and translation
  • Monitoring frameworks, indicator design and management information system specification
  • Gender, youth and nutrition sensitive assessment, aligned to how funders now score programmes
  • Climate vulnerability and adaptation assessment at farm and landscape level

The operating divisions

Where the evidence comes from

Three businesses that predate the consultancy and continue to run commercially. They are the reason our advisory work is grounded rather than theoretical.

Trade services and commodities

Sourcing and aggregation from smallholder producers, quality management, storage, and linkage to domestic and export buyers. This division carries inventory, meets specifications and absorbs real risk.

Construction and agritech

Post harvest and storage infrastructure, water and irrigation works, and appropriate technology for smallholder operations. When a programme needs a store built rather than described, this is the division that builds it.

Information services and media

Market intelligence, documentation, and field documentary production through AOG Media. Communications deliverables that funders increasingly want, produced in house rather than bought in.

Three ways to engage HAGRO

Engagement A

Study or diagnostic

A defined question, a fixed scope and a written deliverable. Value chain studies, feasibility work, baselines and evaluations.

Typical duration: six weeks to four months.

Engagement B

Delivery contract

We implement a component or a workstream inside a larger programme, as a prime or as a named consortium partner.

Typical duration: one to five years.

Engagement C

Co investment partnership

HAGRO brings its own capital, offtake commitment or infrastructure alongside a public programme or an investor.
